Who should be involved in your adoption effort?
Transforming to this new way of working requires buy-in and support from across the business. We have identified four key groups who will bridge technology and business outcomes that matter to your organization
Each group has a specific role in implementation and should be engaged early and often. The next few pages will outline the specific role these team members will play.
- Executive Sponsors
- Success Owner
- Early Adopters
- Champions
- Technical team
Mott MacDonald developed a network of technology champions by engaging the employees who are most interested and enthusiastic about the new capabilities. The company made sure the champions were well trained and sent them out into the business to coach and communicate with colleagues.

Complete Stakeholder Engagement Worksheet
Get ready
Identify measures for stakeholder engagement:
- Level of interest
- Level of organizational influence
- Level of resistance
- Engagement model
- Fulfill expectations
- Document relationship owners and contact methods
Utilize stakeholder management lifecycle
Validate strategic objectives
Ensure clear mission and goals from existing executive stakeholders, AI Council or business leaders for AI transformation.
Identify stakeholders
Identify all your potential stakeholders (including senior executives, peers, customers, prospective customers, etc.) who have influence over your work or an interest in its outcome.
Define stakeholder management approach and actions
Using the stakeholder engagement worksheet, list all stakeholders and assess their key interests/issues; attitudes; desired support; messaging; relationship owners; and actions.
Understand and assess stakeholder relationship
Using the Influence/Interest stakeholder grid, map each stakeholder based on their interest and influence over your work. Then color code each one based on their attitudes: Green=Supportive; Yellow=Neutral; Red=Critical.
Develop communication plan
Using the Influence/Interest grid, define a communication strategy/cadence for each type of user. Use this as a guide to “personalize” the communication plan for your key stakeholders to meet their individual needs.
Monitor and adapt
On regular intervals, re-assess stakeholders’ influence, interest, and attitudes and modify their communication strategy appropriately.

AI Council
A cross-functional and multidisciplinary body that oversees and guides the development, deployment and evaluation of AI capabilities.
It is essential for organizations to establish a governance framework that ensures the responsible and ethical use of AI across their operations and stakeholders.
One way to achieve this is to create an AI Council, a cross-functional and multidisciplinary body that oversees and guides the development, deployment, and evaluation of AI solutions within the organization. An AI Council can help to align the organization's AI strategy with its vision, values, and goals, as well as to identify and mitigate potential risks and harms of AI. An AI Council can also foster a culture of trust, collaboration, and innovation among the AI practitioners, users, and beneficiaries within and outside the organization.

Identifying user cohorts
Selecting the right participants for the Early Adopter Program is key to gain valuable insights and inform the organization-wide launch. For success, a much larger group of employees should be selected for Copilot onboarding than in other service enablement plans. This allows for organic knowledge sharing, rapid feedback, and success at scale*.
The list below describes the types of employees to include in your program:
- Users primarily from the same lines of business or departments, preferably those who work together on a project or business process.
- Likely Champions or leaders who will become advocates during the broad launch to the entire organization.
- IT and help desk team members who will support users during launch.
- Important: Executive onboarding is a distinct category of business user with different needs and requirements. Plan for dedicated learning time and feedback cycles from these users.
*Based on observation and research from early Copilot customer implementations.
Create or extend your Champion program
Microsoft 365 Copilot capabilities will inspire you to transform existing business processes and drive innovation across employee experiences.
Peer to peer learning is a powerful tool for user enablement. Leverage this skill in your organization by creating or extending an internal Champion program.
Champions will supplement your help desk and support systems, acting as trusted advisors to their peers. They will also provide valuable feedback on your enablement.
Use our step-by-step guide to empower your Champions today.
Who are Champions?
Champions provide peer learning, early feedback, and organizational support throughout the user enablement lifecycle. They are motivated by helping others rather than the technology itself and often are an ongoing source of high value scenarios. They build awareness, understanding, and engagement throughout the community as a trusted resource to their peers.
Champions will help to:
- Create the groundswell of enthusiasm that grows adoption.
- Build a circle of influence among their teams.
- Bring the new ways of working to life across teams.
- Identify business challenges and possible solutions.
- Provide feedback to the project team and sponsors.
- Reduce strain on core project team through active, ongoing engagement.
We connect with an adoption Champion in each business unit, who sends out weekly emails on Office 365. Each Office 365 tool has core benefits and by taking users on a smooth journey through them, we are able to unlock the value in each one.

Build a sustainable Champions community
Champions help build, grow, and sustain your Copilot implementation by gathering feedback, supporting the human change lifecycle, and providing peer to peer guidance.
Champions:
- Should be formally trained to increase their depth and breadth of knowledge.
- Should be encouraged and empowered to guide, teach, and train their peers.
- Need consistent positive reinforcement that affirms the impact of their efforts.
- Need a clear plan upon which to execute.
Five steps to developing a Champions community
- Set the context.
- Align the Champions community to organizational objectives and vision for your Copilot implementation.
- Identify Champions and get buy-in.
- Build a plan with Champions. Skill them first and often.
- Execute and share Champion feedback with leaders and through Service Health Reviews.
The Champions program checklist
- Find enthusiastic Champions who can commit time and effort.
- Build a Viva Engage or Microsoft Teams Group for Champions to share updates and successes. (See our Build Your Experience and Microsoft Viva for Copilot Enablement guides).
- Provide materials ready to support their work on the group with teams and individuals (e.g., lunch and learn sessions).
- Ensure a regular rhythm for discussions with the Champions on what’s working and what’s not.
- Design a program to engage and recognize their effort, such as providing privileged access to relevant events or speaking engagements.
- Communicate to individuals about the Champions role and where they can be found – remember, they are not an IT support function but business representatives.
- Incorporate Microsoft 365 training resources into your own internal training site.
- Create a contest (e.g., scavenger hunts and giveaways) between departments to encourage people to interact with Microsoft 365.
Branding your Champion program
- Copilot Champions may be referred to with terminology that is in alignment with your company culture.
- Champions are professionally referred to as User Enablement Specialists.
- Microsoft Partners can aid you in creating your internal user enablement function.
- Champion recognition – in the form of badges for engagement, Praise via Viva Insights, or other forms – are essential to Champion morale.
- As advocates for the employee experience, regular feedback, employee engagement, and communications are required for role success.
- Champion duties are a part of the day-to-day duties of the employee alongside their core job function.
- Representation from across the organization ensures balanced viewpoints and early identification of risks and issues.

About this guide
Hidden source slide
Purpose:
The goal of this guide is to help customers understand how they can rapidly deploy Microsoft 365 Copilot and specific steps they should take to optimize their data security environment based on their current licensing profile and security posture. The guide is divided in four phases:
- In the Get ready phase, complete the Microsoft 365 Copilot Optimization Assessment to understand your current environment and what data security controls are implemented today, address any specific Generative AI questions, and proceed with developing an implementation plan based on the outcome of the assessment and the initial scenario discovery.
- In the Onboard & Engage phase, we recommend focusing on addressing any content management questions, fulfilling required prerequisites, assigning licenses, and deploying Microsoft 365 Copilot. In this phase, if needed, we provide recommendations on how to reduce the risk of oversharing by enabling Restricted SharePoint Search, then guide you down one of two paths: Foundational and Optimized. These two paths have been developed to meet you where you are and guide you on how to address specific data security concerns that may exist.
- The Deliver impact phase is focused on understanding how users are adopting and engaging with Microsoft 365 Copilot by analyzing Microsoft 365 Copilot readiness and usage reports.
- In the Extend & optimize phase, we expand on how you might want to enhance Microsoft 365 Copilot experiences and start designing, building, and deploying your own AI plugins to fulfill specific business requirements.

Shared deliverable: Service Health Reviews
A Service Health Review (SHR) is a systematic process of evaluating the current state and future needs of IT services in an organization.
The purpose of an SHR is to identify the strengths and weaknesses of IT services (in this case Copilot implementation), as well as the opportunities and threats that may affect their delivery and value.
An SHR provides recommendations for improving IT service management, governance, user enablement, and alignment with business goals.
SHRs foster a transparent and collaborative partnership between business leaders, user enablement specialists, and IT professionals.
Recommended practices include:
- SHR Chair is the Copilot Success Owner
- Conducted monthly, moving to quarterly, once onboarding cohorts are complete
- Includes service feedback and top issues from User Enablement staff
- Core focus on data-driven fact finding, scenario identification, learning, and improvement in a blame-free environment
- SHRs are opportunities for leadership skill building
- SHRs provide data for AI Council review

Deliver impact: Access usage reports
Interpret the Microsoft 365 Admin Center Usage Report
The Microsoft 365 Copilot usage report includes two sections: Readiness and Usage.
In the Readiness section, you can review technical eligibility, license assignment, and users who are in a strong position to get value from Microsoft 365 Copilot.
In the Usage section, you can view a summary of Microsoft 365 Copilot adoption with visibility into users’ last Microsoft 365 Copilot activity.
Interpret the Readiness section by analyzing assigned and available Copilot licenses, how many users are technically eligible, and how many are in a strong position to get value from Microsoft 365 Copilot.
If needed, you can export the report data into an Excel .csv file by selecting the Export link. This exports the Microsoft 365 Copilot last activity data of all users and enables your identified report readers to do simple sorting, filtering, and searching for further analysis.
Deliver impact: Analyze usage reports
Interpret the Microsoft Copilot Dashboard data
In the Readiness tab, you assess your organization’s overall readiness for Copilot rollout based on technical eligibility requirements and overall Microsoft 365 app usage.
In the Adoption tab, you track user adoption trends per Microsoft 365 app and understand how employees are using Copilot features.
In the Impact tab, you gain visibility into total Copilot assisted hours, time savings and behavioral changes between active Copilot users and non-Copilot users.
The Learning tab provides information research around the impacts of AI on workplace productivity.

Demonstration account (editorial)
The 3:06 recording creates an HR Support Assistant for Contoso in Copilot Studio. The author describes its purpose and friendly, professional behavior, adds a company website and sets topic boundaries. In the test panel, an employee asks about a five-year service award and then its arrival time; the follow-up retains context. The author creates the agent, reviews generated instructions, adds a Dataverse training-course table as another knowledge source, tests a question about newly added courses and checks the citation. The final sequence publishes the agent and enables the Microsoft Teams channel. The recording illustrates the source version of the interface.
| Time | On-screen action |
|---|---|
| 00:00–00:42 | Describe the HR agent, tone, website knowledge and excluded topics. |
| 00:42–01:22 | Test the service-award question and contextual follow-up. |
| 01:22–01:39 | Create the agent and inspect its overview and instructions. |
| 01:39–02:18 | Open knowledge sources, choose Dataverse, select training-course data and preview rows. |
| 02:18–02:40 | Ask about recent training courses and inspect the answer’s source citation. |
| 02:40–03:06 | Publish, open Channels and enable Microsoft Teams. |

00:00 Creating your own agent is incredibly simple with Copilot Studio.
00:05 Let's say I want to create an agent to serve as an HR agent for Contoso.
00:11 I start by simply describing my agent and what it will do in natural language.
00:16 I also ask for it to be friendly and remain professional at all times.
00:22 I'll point my agent to Contoso's website so employees can ask questions about the company
00:28 with the answers generated in real time based on the knowledge alongside
00:32 all the pre-existing knowledge [unclear] right into the agent.
00:36 And finally, I can even specify things I don't want the agent to talk about.
00:42 Great! Now I can instantly test out my agent right here
00:47 and iterate on my instructions to further refine my agent as needed.
00:52 Let's ask, do employees receive an award after five years with the company?
00:58 As you can see, my agent was able to find the information on the website
01:03 and generated a contextual answer to my question.
01:08 I can even ask follow-up questions, like how long will it take for it to arrive?
01:14 And my agent is smart enough to know the context of what I'm asking about.
01:19 Okay, this looks great.
01:22 And just like that, my new agent has been created.
01:27 I can see the instructions generated by my previous answers
01:31 and I can easily make changes and iterate on these anytime I need to.
01:37 The first thing I want to do is give my agent some more knowledge,
01:41 as well as the public website I added earlier.
01:44 I can add SharePoint sites, upload files,
01:47 or point it to structured data in Dataverse or the Microsoft Graph.
01:52 I can also leverage thousands of connectors to pull in data from third-party systems.
01:59 For example, I have information related to training courses held in Dataverse
02:05 and I can easily add this to my agent by using the new Dataverse knowledge source.
02:11 I simply choose whichever tables I want to add,
02:14 and in this case, I'll choose training course information.
02:18 That's it.
02:19 I've now equipped my agent with more information and I can test it right away.
02:25 Let's ask, what new training courses have been added in the last month?
02:30 I can see in the citation that the information came from my Dataverse tables
02:35 and the agent pulled the answer from just the right relevant rows in my table.
02:40 Now, I can go ahead and publish this to get it in the hands of employees right away.
02:46 After just a few seconds, my agent is published and I can enable it on a wide variety of channels
02:52 like websites or mobile apps, or in this case, Microsoft Teams,
02:57 which I can turn on in just a click,
03:00 enabling employees to get their questions answered instantly in Teams
03:04 where they work every day.

Microsoft 365 Apps | update channels Choosing the right update channel that best fits the needs of your organization
More than 75% of commercial devices are using a monthly update channel today!
| Channel | Suitable devices | Features and source qualification |
|---|---|---|
| Current Channel (CC) | General-purpose devices, any type and size organization | Most current Office features, latest security value, and performance improvements as soon as they are ready Copilot ready! |

Myths vs reality: semi-annual enterprise channel
Microsoft 365 Apps is a cloud service. It is recommended that you stay up to date with the latest features like other productivity apps (Teams, OneDrive, Edge). Semi-annual is intended for non-human devices and is unique to the Windows client apps. Web, mobile, and macOS all run on monthly.
| Myth (source claim) | Reality (source response) |
|---|---|
| Copilot will be available for SAEC | |
| SAEC is more reliable |
|
| Monthly update channels are less secure |
|
| SAEC only needs to update once every 6 months |
|
| Users cannot absorb monthly feature updates |
|
| Monthly channel updates will kill my network |
|
| SAEC is recommended for Enterprise |
|
Best practices: moving to monthly No need to reinvent the wheel, leverage tried and true update methodologies
Insiders
| Channel | Cadence and use | Progression shown in source |
|---|---|---|
| Beta Channel | Unscheduled; released weekly Unsupported insider channel Use to validate new features in active development | Changes added based on feedback and quality → Current Channel (Preview) |
| Current Channel (Preview) | Unscheduled; multiple releases every month Supported until the next version is released Use to preview new features that are about to ship | Changes added based on feedback and quality → Current Channel |
Production
| Channel | Cadence and use | Progression shown in source |
|---|---|---|
| Current Channel | Unscheduled; multiple releases every month Supported until the next version is released Recommended for users that want the latest on release | Changes added in 4-8 weeks → Monthly Enterprise Channel |
| Monthly Enterprise Channel | Scheduled; release on Patch Tuesday Supported for 60 days Recommended for enterprise customers | — |
- Define your user personas and leverage faster update channels to validate new features and changes before broad deployment
| Channel | User persona |
|---|---|
| Beta or CC (Preview) | Pioneers |
| Current Channel | Early adopters |
| MEC | Broad userbase |
| SAEC | Non-human devices |
- For broad deployment, implement custom rollout waves, controlling which users go first, while giving sufficient time to pause and rollback if the need arises
| Rollout wave | Coverage | Interval before next wave |
|---|---|---|
| Wave 1 (UV) | 1-10% representation | 7 days |
| Wave 2 | 10-15% of users | 1-5 days |
| Wave 3 | 10-15% of users | 1-5 days |

Leadership journey
Everyone has a role to play in AI transformation
Delivering business results with Microsoft 365 Copilot requires organizations to harness it for business transformation and not simply as a tool for personal productivity. Functional and business leaders are pivotal partners for IT in positioning AI to solve for specific business problems and generate business value.
- Executive Sponsor (CXO) — In partnership with CTO
- Functional Leaders (e.g., VP of marketing, HR) + Business Leaders (e.g., GM of Acme business)
- Team Leaders
- Individual Contributors
User enablement
The source arrow spans all these roles. The plus sign groups functional and business leaders as partners.
“The very first step of the journey is not even technical. It’s to establish a great partnership with the business. The number one goal is to deliver value to the company and to our customers.”
Andy Markus, AT&T Chief Data Officer
Transformation starts with your Executive Sponsor
An effective Executive Sponsor is critical
#1
Active and visible executive sponsorship is the #1 contributor of change success

- 2 Microsoft Viva People Science, The state of AI change readiness eBook
Executive Sponsors should:
- Help identify and prioritize top business needs. Encourage shared planning between user enablement and technical implementation teams.
- Play a role in communicating the vision to leaders across the organization.
- Actively participate in and use the Microsoft 365 Copilot capabilities to help drive and reinforce enablement.
- Promote the enablement program. Studies show engaged employees are 2.6x2 more likely to fully support a successful AI transformation.
Executive Sponsors may:
- Lead or participate in the organizational AI Council.
- Have purchasing authority for licenses or services from supporting suppliers.
- Be directly accountable for Microsoft 365 or broader digital workplace initiatives.
Business Leaders bring transformation to bear
Functional and business leaders are critical components of any major transformation. These leaders have the formal authority to legitimize change in their area of purview, and they actively oversee the work done by change advocates, agents, and employees.1
For AI adoption, these leaders must be empowered to drive transformation and business value, as research shows the most successful business transformations are those that are driven from within the business; organizations that do so see higher success rates, more effective resource allocation, and higher employee engagement.2
Simply put, organizations that successfully transform with AI will be those that put these leaders in the driver’s seat on defining what to transform; bringing teams along; and activating managers and cross-functional partners like IT and HR to execute.

Three key steps to identifying and securing Business Leaders
Selecting the right leaders to drive your desired transformation can be the difference between success and failure. Follow these three steps to identify and align with these leaders.
Identify the right leaders at the right level
- Prioritize leaders based on the business areas you are most focused on transforming.
- Do not aim too high; research indicates the Vice President/General Manager level is optimal.1
Solicit AI Council input
- Consult your AI council to ensure leaders are a good fit and reflect overall business priorities.
- Create materials and guidelines for leadership enablement.
Align on expectations and available support
- Cement the 'why' and establish shared goals and outcomes.
- Clarify how IT and other business partners (e.g., HR) can help the leader to successfully drive transformation.

Customer Story
Microsoft’s IT and HR partnership in transforming the HR organization
Liz Friedman, Senior Director, HR AI Transformation
”We’re very intentional about defining our objectives, anticipating their benefits, and establishing OKRs to track those pieces. From there, we can verifiably demonstrate progress.”
As Microsoft’s flag-bearers for responsible AI and workforce transformation, Microsoft HR has been eager to transform itself with Microsoft 365 Copilot, and in doing so, prepare to aid in transforming the rest of the company.
Liz Friedman, Senior Director and leader of several teams, was tapped to take the lead in working with Microsoft Digital (Microsoft’s IT department) to build an adoption strategy for HR.
The adoption strategy included high-value use cases, and an in-depth skilling plan led by MS Digital.
Liz’s ownership allowed HR to drive change that was authentic to the HR organization. Liz and team also leveraged Microsoft Viva to communicate and up-skill team members, and to measure impact.

Align to the organization’s AI strategy
Anchor Business Leaders in the overall AI strategy. Help them understand why their function is a top priority for the company.
Articulate business goals and use cases
Ensure Business Leaders have a strong baseline understanding of Copilot’s possibilities and limitations so they can define the right vision for their own functions.

Shared activity
Drive awareness of skilling plan and resources
Create awareness around skilling opportunities for leaders and their teams.
Lead from the front
Support Business Leaders in an action plan that allows them to role model Microsoft 365 Copilot usage. Champion a transformation mindset, including things like curiosity, inclusiveness, and empathy.
Shared activity
Build early awareness of the ’experience gap’
Individuals experience change differently depending on where they are in the organization. Research shows these areas are top considerations for Business Leaders to drive transformation at all levels.1
Communication
85% of Leaders believe their organization communicates consistently during change, only 55% of ICs agree.
What this means: If leaders don’t feel that they are over-communicating, they are probably not communicating enough. Leaders should consider campaigns, omnichannel approaches, and how to leverage team leaders to reinforce messaging, especially the why of the AI transformation.
Skilling
86% of Leaders have good opportunities to improve skills, learn and grow during change, only 64% of ICs have this experience.
What this means: Ongoing learning will be a must. Democratize access to upskilling and Subject Matter Expert expertise through expert communities. These can be built by the AI champions who have energy and excitement for the use of Gen AI at work.
Engagement
83% of Leaders feel included in decisions about change that affects their job, only 44% of ICs agree.
What this means: Leaders should consider how they are capturing employees' sentiment and sense of involvement before, during, and after change and how they are implementing this feedback.

License allocation within a prioritized function · Editorial redraw

Unleash the full potential of Copilot
Once functions and use cases are prioritized, leverage key data sources to pinpoint roles and users who are most likely to achieve rapid value with a license
Anchor on prioritized functions
- Prioritized function: Identify a high value function with AI use cases that will provide significant value.
- Role/skill: Identify roles in the prioritized function required for the Copilot use cases.
- High propensity users: Leverage Copilot readiness data to identify employees in these roles who are actively using Microsoft 365 apps in their daily activities.
- Microsoft 365 Copilot Chat: Evaluate Copilot Chat usage data to discover active users and believers of Copilot.
Inefficient license allocation
Addressing challenges in realizing Copilot's organizational impact
Some customers are experiencing challenges in articulating the business value of their Copilot deployments. We feel that one of the primary issues is the method used to assign licenses. Assigning licensing without a plan for achieving value has hindered the ability to drive functional and organizational value effectively.
Inefficient allocation approaches
- Top-down: Assigning to leadership positions (Results in scattered licenses).
- Bottom-Up: Establish a request and approval workflow (Results in scattered licenses).
- Use-it-or-lose-it policy: Enforce a policy where unused licenses are reallocated (Optimized for usage, not value).
- Relationship-based: Assign licenses to those with ties to the pilot program (Results in scattered licenses, hard to converge to business processes re-imagination and business value).
Benefits of optimal license allocation
- Accelerates time to value: Beginning with a plan to achieve and measure value through process change not only speeds up the realization of value but also drives deeper usage and adoption.
- Facilitates business process identification and re-imagination: Focusing on process change up front helps users see immediate value.
- Low change management efforts: Users with high Microsoft 365 App or Copilot Chat usage are more likely to intuitively understand Microsoft 365 Copilot.
- Skill transfer and increased adoption: Assigning licenses to many users in a group raises the likelihood for skill transfer and promotes consistent and deeper usage among these users.
Use case 1 – New licenses
Utilize a data-driven approach to strategically deploy Microsoft 365 Copilot, helping ensure a swift and impactful rollout
Data source | Purpose | Steps |
|---|---|---|
Function & role | Identify a high value function with use cases that will drive significant Copilot adoption. | Prioritize a function with:
Prioritize role:
|

Microsoft 365 Copilot Chat usage | Evaluate Microsoft 365 Copilot Chat data to discover active users. | Analyze de-anonymized user-specific data to gain insights into active users across various periods and applications. |
Use case 2 – Reassign licenses
Utilize a data-driven approach to strategically re-deploy Microsoft 365 Copilot, leading to higher value
Data Source | Purpose | Steps |
|---|---|---|
Copilot Analytics | Identify key functional areas and roles that have demonstrated high levels of Copilot adoption. | Prepare a data file including FuctionalType and custom, Role, attributes to upload to Copilot Analytics. |
Run and analyze the insights from the Microsoft 365 Copilot Adoption report to gain understanding which functional areas and roles in your company are leaders in Copilot adoption. | ||
Request a report from your HRIS team to identify employees in key functional areas that demonstrate the high usage of Copilot. | ||
Reassign licenses | Reassign licenses based on the optimal model. | Proceed and follow Use case 1. |

Slide 1 · Microsoft 365 Copilot license allocation guidance for rapid value
Cover repeated by the guide title.
Editorial notes
This is a reading edition of the eight supplied Microsoft PowerPoints. The revision changes structure and presentation while retaining source wording, links, qualifications and substantive speaker notes. Product names, dates, licensing and availability claims remain historical statements from the supplied decks.
Reading structure
The 220 source parts have individual presentation decisions: 191 appear as reading sections; 29 covers, dividers and promotional parts are retained in source appendices. Hidden substantive slides remain in the reading flow with a source-status label. The four unreferenced User Enablement package parts follow the 76 ordered slides as supplemental parts 1–4.
Reading order follows the reviewed visual associations. Independent categories stay independent, capability names stay with their descriptions, and phase plans identify both their phase and workstream. Dense deployment matrices become phase sections; comparison tables retain their column headings and qualifications. Native merged cells retain their spans. Original empty planning templates remain empty.
The Start Here resource table contains two independent lists. The five Copilot capabilities have five complete, associated entries. “Where Copilot wows” is in the Implementation Summary source appendix. The three essentials use Leadership, Human change and Technical readiness sections, with their introductions, lists and Responsible AI foundation.
Detached number badges, duplicate titles, presentation locators and small version/topic labels are removed from the reading body or moved to source metadata. Meaningful numbered guidance becomes an ordered list. Adapted headings and every excluded source node are recorded in the complete decision record.
Images, diagrams and notes
Original slide previews appear directly below each section heading, above its reading content, and are expanded by default. Every preview has an independent collapse control. The HTML header provides “Collapse all slides” and “Expand all slides”; these controls also include appendix previews. Each source image appears once, with its technical metadata underneath. The source relationship register stays collapsed separately. Headings inside disclosures do not enter the contents. Individual previews also work without JavaScript.
A Diagram Design pass adds five custom SVG redraws across eight reading sections: the shared implementation model, security decision path, user journey, MOCA relationships and license-allocation overlap. These use the existing North7 fonts and themes, retain all source branches and keep full wording in the text. The redrawn user journey combines personal and team use in one node; Think–Act–Feel stays alongside it. License allocation uses a scope boundary for the prioritized function and three overlapping signals, without implying quantities.
Editorial diagram readings are explicitly labeled. They describe relationships, screenshot values and qualifications that plain text would lose. The implementation timelines retain the source timing bands and their original images; floating callouts are not converted into invented single-week deadlines. The adoption chart is transcribed as 75%, 75%, 32% and 31%, in the source activity order.
Speaker notes remain separate from slide content. Presentation-only notes placeholders are excluded by the original extraction. Original transcripts are preserved in the evidence archive; they are not a hidden replacement for structured visible content.
Source anomalies and representation limits
User Enablement slide 14 says “four key groups” but lists five. Technical Readiness uses “Technical skills” in its three-essentials diagram; the reading heading is Technical readiness and the source label remains visible. Source typographical errors and inconsistent speaker notes remain attributable to the source; for example, the Viva Learning slide includes a note about Viva Pulse. These are not silently rewritten as new Microsoft guidance.
Static previews retain the exported slide composition. Animations and transitions are not recreated. Supplemental previews were generated from a repaired disposable rendering copy; their text and notes were extracted from the unchanged original package. Image descriptions are reviewed transcriptions, not arbitrary OCR inserted as source prose.
The Technical Readiness slide 44 video, captions and transcript remain available offline. Captions were generated locally in the earlier conversion and checked against the screen sequence; they have not been verified word-for-word by listening. One uncertain word is marked. Original video and audio bytes remain unchanged.
Links and offline use
Text hyperlinks remain with their source text. The collapsed source relationship register preserves exact destinations, including links attached to shapes and notes. External sites were not refreshed. Companion Word, Excel and URL files remain available as original files.
The HTML embeds fonts, source previews, rendered diagrams, video and captions. Original PowerPoint downloads, companion files and review evidence still require the repository structure. External links require a connection. Wide tables scroll horizontally on narrow screens and include a visible scroll hint.

The extraction manifest retains original metadata, slide order, raw text, notes, relationship IDs and extracted-media hashes. Printed dates and metadata are separate source evidence; the kit folder timestamp does not establish a common content version.
Link destinations
Original link relationship register
Contextual text hyperlinks remain in the guide. This register also captures shape-level and speaker-note hyperlink relationships. Repeated relationships are retained.
Conversion verification
Reviewed on 10 September 2026 against the supplied PowerPoints and the rebuilt reading edition.

The semantic comparison report passes. It reopens each original OOXML package, compares all text runs with the layout evidence and requires a disposition for every node. Retained paragraphs, native table cells and contextual text links must occur in the open reading section. Source disclosures and speaker notes are excluded from the body comparison; notes are checked separately. The check also covers source/media hashes, all source parts, source links and preview availability.
Association checks cover the independent Start Here lists, the five capabilities, the three essentials, technical workstream lanes, channel qualifications, phase order and source timeline bands. These checks replace the old requirement to preserve broken XML object order.
Browser and HTML review
The reading edition was opened in the Codex browser and inspected through Chromium screenshots at 1440px and 390px widths. All 191 reading sections were inspected in both layouts. The complete automated traversal records 382 section views and opens all 221 source disclosures at each width: 220 original parts and the source relationship register. It checks headings, table headers and scroll containers, embedded image loading, chapter contents, page overflow and offline requests.
Contact sheets cover every reading section. Corrections from visual review included phase and resource ordering, technical workstream labels, attached availability and channel qualifiers, numbered guidance, list grouping, timeline bands and mobile table guidance. Representative detailed evidence covers tables, merged cells, diagrams, source disclosures, navigation and the video. The browser review report and review record identify the evidence and remaining representation limits.
The HTML verifier passes for content, anchors, local destinations, embedded image bytes, rendered SVGs and embedded media. Isolated offline checks pass in four configurations: desktop and phone, each with and without JavaScript. They verify video loading, playback, seeking, all 39 caption cues, image enlargement, navigation clearance and a printable transcript. See the offline media report.
Preview controls revision
Slide previews now appear above the reading content and start expanded. A follow-up browser check verifies all 220 default states, placement in all 191 reading sections, independent toggles and the header control at desktop and phone widths. The relationship register is excluded from the global slide control. The earlier full editorial review remains the evidence for unchanged reading content; the follow-up checks cover the changed preview presentation.
Diagram Design follow-up
Five editorial SVGs are placed in eight sections. Browser checks cover 15 standalone light/dark/editorial variants and all eight embedded placements at desktop and phone widths. Checks include accessible names, unique marker references, text bounds, label/node collisions, loaded North7 fonts and offline behavior. Screenshot review covers the redrawn diagrams and phone scrolling. Full source paragraphs and table cells continue to pass semantic validation.
The skill’s strict URL checker rejects embedded font URLs. The two embedded font assets are verified separately against the existing North7 font hashes; the remaining SVG, markup and CSS pass the skill checks. See the diagram review.
Scope of verification
No unresolved conversion or layout failure was found in the reviewed configurations. This is a qualitative reading and browser review, not a claim of pixel identity with PowerPoint or compatibility with every browser. Dense tables use horizontal scrolling on phones. Historical external claims and linked resource contents were not revalidated. Captions retain the earlier automatic-transcription qualification; source animations are not recreated. Original-source and evidence downloads require the repository, while the reader assets are self-contained.
